Back to Blog Repairs Flat Roof Problems in San Antonio: Why They Leak and How to Fix Them for Good (2026)
Mark WhiteJuly 28, 202512 min read San Antonio has thousands of homes and buildings with flat roofing sections. Mid-century ranch-style homes, modern contemporary designs, additions, enclosed patios, garages, commercial buildings, apartment complexes, and restaurants all rely on flat or low-slope roof systems.
Flat roofs are not inherently bad. When installed correctly with the right materials and maintained on a regular schedule, they last 20 to 35 years and perform as well as any pitched roof. But when they are installed by crews that do not specialize in flat work, or when maintenance is neglected, they develop problems that lead to leaks, structural damage, and expensive emergency repairs.
After 25+ years repairing flat roofs across San Antonio, these are the six problems I see most often, what causes them, and the permanent solutions that actually work. Not band-aid fixes. Permanent solutions.
Problem #1: Ponding Water (The #1 Flat Roof Killer)
Flat roofs should never be truly flat. They need at least 1/4 inch per foot of slope for water to reach drains, scuppers, or gutter installation. But over time, structural settling, deck deflection, clogged drainage, and debris accumulation create low spots where water collects and sits.
Ponding water (defined as water still standing 48+ hours after rain) accelerates membrane deterioration, adds structural load (water weighs 5.2 pounds per square foot per inch of depth), breeds mosquitoes, creates algae and biological growth, and eventually finds its way through any weak point in the membrane.
What causes it: clogged drains or scuppers (the most common cause and easiest fix), insufficient original slope during construction, structural settling over the years, HVAC equipment placed in drainage paths, or sagging deck from past moisture damage.
Permanent solutions: Clearing clogged drains is free or nearly free and solves the problem if drainage capacity is adequate. For slope problems, tapered insulation systems create proper drainage paths without rebuilding the deck ($3 to $5 per square foot). Additional drains or scuppers can be added ($500 to $1,500 each). For severe cases, a complete re-roofing with proper slope built into the system is the long-term answer.
The band-aid approach (patching the membrane where it ponds) never solves the underlying drainage issue and the leak returns.
Problem #2: Membrane Blistering and Bubbling
Blisters form when moisture trapped between roof layers turns to steam in San Antonio's heat. On a summer day, flat roof surface temperatures can exceed 160 degrees. That heat expands trapped moisture into visible blisters and bubbles in the membrane.
Small blisters (under 6 inches, firm to the touch) can be monitored during regular inspections. Large blisters, blisters that feel soft and spongy, or blisters that are starting to crack need repair. Once a blister cracks open, it becomes an active leak point during the next rain.
What causes it: moisture in the roof system from a past leak or condensation, poor installation (installing membrane on a damp day traps moisture from the start), inadequate ventilation below the roof deck, or incompatible layers in a multi-layer system.
Permanent solutions: Repair individual blisters by cutting the membrane, removing moisture, and patching with compatible material. But if blisters are forming across the entire roof, the problem is systemic moisture, and patching individual blisters is chasing symptoms. We identify and address the moisture source (ventilation, vapor barriers, deck drying) before repairing the visible damage.
Problem #3: Seam and Flashing Failures
Every penetration (HVAC curb, pipe, vent), every wall transition, every drain, and every field seam is a potential failure point. Seam and flashing failures account for roughly 40 percent of all flat roof leak calls we receive.
Where a flat roof meets a wall or parapet, the transition detail is critical. Counter-flashing that separates from the wall, base flashing that pulls away from the membrane, or deteriorated sealant at the transition all create water entry points.
What causes it: adhesive-based seams that break down under UV exposure and heat cycling, thermal expansion and contraction stressing fixed connection points, building movement (especially at wall/roof intersections), improper original installation, or sealant used in place of proper mechanical waterproofing.
Permanent solutions: Proper flat roof flashing uses mechanically fastened metal with continuous membrane termination. Heat-welded seams (TPO and PVC) create monolithic waterproof bonds that do not rely on adhesive. If your flat roof repair consists mainly of "we re-caulked the edges," the leak will return. Caulk is a temporary seal, not a structural waterproofing solution.
Problem #4: Hail Damage (Often Invisible)
San Antonio averages 2 to 4 significant hail events per year, and flat roofs take hits that you cannot see from the ground. Unlike shingle roofs where hail damage creates obvious dents and missing granules, flat roof hail damage is subtle: small punctures in TPO or PVC membranes, hairline fractures in modified bitumen roofing, displaced gravel in BUR systems, and dented metal flashings.
These small impacts may not leak immediately. But each one is a weak point that degrades over time, especially under San Antonio UV exposure. The next heavy rain, or the next hail event, turns those weak points into active leaks.
Permanent solutions: After any hail event with stones 1 inch or larger, get a professional flat free roof inspection. Damage is found during hands-on inspection, not visual observation from the ground. If your flat roof was hit, file a claim. Flat roof hail damage is a covered peril on most commercial and homeowner policies. We document damage thoroughly for insurance purposes.
Problem #5: UV Degradation
San Antonio gets over 220 sunny days per year. That relentless UV exposure breaks down roofing materials at the molecular level over time. Membranes become brittle and lose flexibility. Coatings chalk and thin. Sealants crack and shrink. Adhesives soften in the heat and harden in the cold.
On top of UV, daily temperature swings of 30 to 40 degrees are common. The roof expands during the day and contracts at night, stressing every connection point through thousands of cycles per year.
Permanent solutions: Choose materials with built-in UV stabilizers (quality TPO and PVC membranes include them). Maintain reflective coatings that reduce surface temperatures. Use heat-welded seams instead of adhesive. And budget for re-coating on schedule rather than waiting until the coating has failed and the membrane underneath is compromised.

This is the problem behind many of the problems above. Flat roofing is a specialty trade. A company that primarily installs residential asphalt shingles may not own a hot-air welder for TPO seams, may not understand torch safety for modified bitumen, and may not know how to calculate proper drainage slope.
I have seen flat roofs fail in under 5 years because: seams were glued instead of heat-welded, residential-grade flashing was used at wall transitions, the roof was left without adequate slope to drain, no vapor barrier was installed where one was needed, or incompatible materials were layered together.
Permanent solutions: Hire a contractor with dedicated flat roof crews and documented flat roof experience. Ask what equipment they use for seam welding. Ask how they handle wall transitions. If the answers are "we use adhesive" and "we caulk it," keep looking.
Flat Roof Repair Costs in San Antonio (2026)
Most flat roof repairs in San Antonio cost $500 to $3,000 depending on the scope. Emergency leak repair (same-day or next-day) runs $500 to $1,500. A silicone or acrylic coating over an existing roof costs $3 to $6 per square foot. Full flat roof replacement runs $5.50 to $12 per square foot depending on material (TPO, modified bitumen, PVC, or BUR).
We provide free inspections and written estimates with transparent pricing. If a repair solves the problem, that is what we recommend. We do not push replacement when it is not needed.
FAQ: Flat Roof Repairs in San Antonio
How do I find where my flat roof is leaking? Flat roof leaks often show up inside the building far from the actual entry point. Water travels along the deck before finding an opening into the interior. Professional leak detection uses flood testing (controlled water on isolated sections) or infrared scanning. Trying to trace the leak from the interior stain is unreliable.
Can I patch a flat roof myself? Small patches on accessible flat roofs are possible as a temporary measure. Use a compatible patch material (not roofing tar from the hardware store, which is not compatible with TPO or PVC membranes). But DIY patches rarely create a permanent seal. Professional repair using heat-welded patches or proper membrane adhesion is the lasting solution.
How often should I inspect my flat roof? Twice per year (spring and fall) plus after every significant storm. Quarterly drain clearing is also essential. An inspection takes 30 minutes and can save thousands in avoided water damage.
Does homeowner insurance cover flat roof leaks? If the leak is caused by a covered peril (hail, wind, fallen tree), yes. If the leak is from age, wear, or maintenance neglect, usually no. We help homeowners document storm damage for storm damage restoration.
