Back to Blog Education Roof Repair vs. Replacement: When to Fix It and When to Replace It
Mark WhiteDecember 18, 20255 min read "Should I repair it or just replace the whole thing?" This might be the most important question in roofing because the wrong answer costs you real money either way, paying $15,000 for a roof you didn't need yet, or paying $3,000 in repairs on a roof that needs replacing in two years anyway.
Here's the decision framework I use after 25+ years of making this call.
The 25% Rule
If more than 25% of your roof needs repair, replacement is almost always the better investment. Here's why: the labor to tear off, prep, and install on 25% of a roof is nearly the same setup cost as doing the whole thing. You're paying for the crew, the equipment, the dumpster, and the safety setup regardless. The marginal cost of doing the remaining 75% is mostly just materials.
At 25%+, you're paying 50-60% of replacement cost for a patch job that leaves 75% of an aging roof untouched. Bad math.
The Age Factor
If your roof is under 10 years old and has isolated damage, repair makes perfect sense. You're getting another 10-15 years out of the rest of it.
If your roof is 15-20+ years old and needs repair, think hard. You're fixing part of a roof that's approaching end-of-life anyway. Every year from now on increases the risk of another failure somewhere else. It's like putting new tires on a car with 200,000 miles, technically correct but strategically questionable.
The Insurance Factor
If you have storm damage covered by insurance, replacement often makes more financial sense even on a younger roof. Your insurance pays for the replacement minus your deductible. A repair might come entirely out of pocket if the damage is below your deductible threshold.
Additionally, some insurance companies won't renew policies on roofs over a certain age (typically 20 years). Getting a replacement now, especially with insurance covering most of it, resets that clock.

Try the Instant Estimator →Repair: When It Makes Sense
Go with repair when:
- Damage is localized to one area (one slope, around one penetration)
- Your roof is under 12-15 years old
- The repair cost is less than 20% of replacement cost
- You plan to sell within 2-3 years (but disclose the repair to buyers)
- It's a single issue like a pipe boot or small flashing failure
Replace: When It Makes Sense
Go with replacement when:
- Damage covers 25%+ of the roof surface
- Your roof is 18+ years old, regardless of damage extent
- You've already repaired the roof 2-3 times in recent years
- Multiple leaks in different locations
- Insurance is covering the replacement
- You want to upgrade materials (3-tab to architectural, or add impact resistance)
